If you consult for a living, you carry an unusual cognitive load. Three to seven active engagements, each with their own org chart, language, history, and stakeholder politics. You're paid to walk into a room and sound like you've been thinking about the client's problem all week — even if you spent yesterday in a different industry with a different client.
The way most consultants manage this is through heroic memory and an unsustainable amount of last-minute prep. This guide is about a calmer alternative: putting the context for each engagement into a vault that an agent can read, so the heroic memory becomes a thirty-minute review instead of a Sunday-night cram.
What consulting work actually demands from a notes system
Consulting is research-heavy, interview-heavy, and document-heavy. The engagement starts with a brief or a statement of work. You do discovery — interviews, document review, a competitor scan, maybe a survey or a workshop. You synthesize findings into a structure that makes the path forward visible. You build deliverables — decks, written recommendations, financial models. You present, take feedback, revise.
A notes system for this kind of work has to hold five things at once:
- The engagement brief and contract, so you can re-anchor on scope quickly.
- Interview notes and recordings with attribution, because consulting recommendations live or die on whose voice is behind them.
- Source documents the client provided or you found — usually a folder of PDFs nobody re-reads.
- Working drafts of analyses and deliverables, with version history that doesn't drown you.
- A running log of decisions and rationale, so when the client asks "why did we recommend X over Y?" you have the answer.
Most consultants improvise with a folder structure and a notes app. Across many engagements, the improvisation breaks down. The structural rule that holds up: every engagement gets a top-level page, with sub-pages underneath for everything that pertains to it. Unlimited nesting, so the structure can grow as the project grows.

When you sit down to work on the engagement, you go to one place. The agent can scope its work to one branch: "Read everything under the Globex engagement. Tell me where we are in the issue tree and what's still open." That's a more useful prompt than asking the agent to guess what's relevant from a flat folder.
Discovery interviews: where most engagements live or die
The interviews you do in the first weeks of an engagement are the most important raw material. The CEO's framing of the problem in their own words. The skeptical plant manager's offhand comment that turns out to be the key insight. The COO's specific phrase that you'll later quote back to them in the readout to land the recommendation.
Capture matters here. Most consultants split between meticulous notes (you're a worse interviewer because you're typing) and reconstruction afterward (the exact wording is gone).
The pattern that works: record the interview (with permission), drop the audio onto the relevant interview page in your vault, and the transcription runs with speaker labels — useful when there are multiple interviewees and you need to know who said what. You can be present in the room as a person, not a transcription machine. Afterward, the transcript is searchable text in your vault.
The agent does the synthesis pass. After every interview: "Read the transcript from the CEO interview. Pull the three things she said are non-negotiable, the two concerns she raised, and any quotes about competitors or the market." You get a structured note in seconds, and the underlying transcript is still there if you need to verify or pull more later.
Across the whole interview set, the agent can cross-cut: "Read every interview from the Globex engagement. Pull every quote about the operating model that mentions efficiency or coordination. Source documents and the findings page
Every consulting engagement comes with a pile of client-sent documents — annual reports, org charts, existing strategy decks, operational data exports. Most of it sits in a shared drive nobody re-opens after the first skim. Drop the PDFs onto a "Source materials" sub-page; they auto-convert to markdown via docstrange so they become searchable text instead of opaque files. Three weeks into the engagement when you need to remember "what did the 2025 annual report say about their cost structure?", you ask the agent. It reads the report and gives you the relevant slice. For dense PDFs — a 200-page financial model, a regulatory filing, a competitor's S-1 — searchability is what unlocks them.
The hardest part of an engagement is the move from raw material to structured findings. A "Findings" sub-page works as the central workbench: an issue tree (nested headings in markdown), a section for quantitative findings, a section for qualitative themes, and a section for synthesis-in-progress. The agent helps with the boring middle work: "Read all the interviews and source materials for Globex. Pull the three biggest themes that show up across more than one interview. For each theme, give me three direct quotes." You get a draft of the qualitative findings section, grounded in what people actually said. You spend your time refining and stress-testing, not assembling.
For the quantitative side, paste in the analysis you ran in Excel as a markdown table. The agent can read it and answer follow-up questions: "What's the ratio of indirect labor to direct labor in plant B versus plant A, and is the gap consistent year-over-year?" The analysis lives in the engagement, not in a separate spreadsheet.
Deliverables, drafts, and the version question
Consulting deliverables go through serious revision. The internal review draft. The version after partner notes. The version after client co-creation. The "final" that became "final-v2" after the steering committee meeting.
In a markdown vault, every revision can be its own dated page under "Deliverables." The agent can compare them on demand: "Show me what changed between Draft 2 and Draft 3 of the final recommendations, in plain English." That kind of diff is hard to do fast in a folder of PowerPoint files.
For the deliverables themselves, the actual deck or doc usually still lives in PowerPoint, Google Slides, or Word — that's not going anywhere. But the thinking behind the deliverable, the structure, the supporting analysis, the quotes you'll use, the rationale for each recommendation — that lives in the vault, where the agent can read and help shape it.
Decision logs, pattern matching, and outward research
The single most underrated page in any engagement is the decision log. Why did we recommend X over Y? Why did we exclude geography Z from the scope? Why did the timeline shift from May to July? Add a "Decision log" sub-page per engagement. One entry per significant decision, with date, options considered, choice, and rationale. Thirty seconds per entry. Over a six-month engagement those entries become the answer to every "why did we…" question that comes up in steering committees.
After several engagements in similar problem types, the agent can cross-cut your own past work. "Across the last three operating-model engagements I've done, what were the recurring root causes? Which interventions did we recommend that worked?" You're not relying on memory; you're querying the actual record. Same with methodology — a discovery question bank, a financial model template, a stakeholder mapping rubric — the agent pulls them into a new engagement and adapts them.
For outward research — competitor scans, industry trends, regulatory background — the agent's web_search tool pulls live web pages with source URLs. "Find recent news about Globex's main competitor's strategy. Save the summary under Source materials with source URLs." The Friday review
Once a week, scan active engagements. Anything that needs a follow-up email, a deliverable update, or a client check-in goes on a single follow-ups list. Update statuses on deliverables that moved. Add anything that didn't get logged during the week.
Ask the agent: "Across all my active engagements, what's due in the next ten days? What deliverables are stalled? Which clients haven't I touched in over 14 days?" Ten minutes of housekeeping, and Monday opens with every engagement clearly placed.
A calmer way to consult
Consulting is going to be intellectually demanding regardless of tooling. But the cognitive load of holding the context for many engagements at once is fixable.
